Dev Teams: How To Prevent Post-Launch Bugs And Feature Backlogs

A surge of bug reports and feature requests right after a new product or feature launch doesn’t always mean the release failed. But it can signal that the development team missed something important during planning, user acceptance testing or prelaunch validation.

Before a product reaches users, dev teams need to understand not only whether it works but also whether it fits real customer needs, workflows and expectations. Below, members of Forbes Technology Council discuss some of the common reasons dev teams receive a steady stream of bug reports and feature requests shortly after a new product or feature release as well as tips to avoid these costly planning and testing missteps.

Prioritize Bugs By Customer Journey

I see this often. The developers are most likely not using weighted defect counts to understand their product bug priorities prior to release. Also, fixing bugs before release requires a certain knowledge base, since fixes can cause other bugs to surface. After 40 years of such work, you know. Test In Real-World Scenarios

The devs probably did not test in real-life situations. When testing does not reflect how users really behave, problems with certain situations and ease of use go unnoticed. Anticipate User Friction Points

The devs most likely skipped “complaint rehearsal.” Before launch, every team should map the top 10 ways users will get confused, annoyed or stuck, then test those moments on real humans. Prioritize Product Quality Over Speed

The development team likely rushed quality in favor of speed to market, which is not ideal. Developing high-quality, customer-centric products requires partnership with customers from idea inception to launch, with quality as the top priority. Use Requirements Gathering For Discovery

The devs likely treated requirements gathering as documentation instead of discovery. When teams collect requirements through sign-offs and wish lists without observing real workflows, they build on assumptions. Validate Real Decision Paths

In this scenario, the development team likely validated features, not decision paths. UAT often confirms that functionality works but misses how actions, permissions and edge cases play out in real conditions. Build Detailed Prototypes Before Development

Product owners and their development teams need to be on the same page about what’s being built and how success is defined, but they don’t often speak the same language. Asking product people to review and approve acceptance criteria is a good idea, but it won’t happen. Plan For Feedback Before Release

The dev team likely didn’t plan for feedback as part of the release. A surge in bugs and requests often means users are encountering unclear expectations or missing guidance. Test With Users Who Lack Insider Context

The team probably tested with users who already understood the product instead of people seeing it for the first time. UAT panels stuffed with internal stakeholders or power users miss what real customers stumble over. Fresh eyes catch confusing workflows, missing edge cases and wrong assumptions that insiders are blind to. The fix is simple: Hire testers who have zero context. Validate The End-To-End Customer Journey

Receiving lots of bug reports and feature requests often signals a poorly defined customer journey and fragmented ownership. Teams test features in isolation but miss validating real user workflows, target users and pain points. In controlled UAT, things pass, but real-world usage exposes gaps. Test With Production-Fidelity Data And Observability

They likely failed to operationalize production fidelity before release. That means UAT lacked real-world data variance, edge case coverage and contract validation across dependencies. More critically, telemetry and observability were underscoped, limiting signal on system behavior. Account For Existing User Expectations

A steady stream of feature requests or bug reports often highlights missed user expectations. When designers and product managers think “this is a better way,” it becomes all too easy to miss the expectations users have for their software in the first place. - Kevin Korte, Univention

Run Integration And Regression Testing

The team likely didn’t fully test how the new release interacts with existing systems and workflows. Features may have worked in isolation, but once deployed, they introduced friction or broke dependencies. Test The Full Real-World Workflow

I’ve seen this happen when teams validate the feature, but not the context around it. The product works as designed, but it doesn’t fit cleanly into how users actually operate day to day. Release Smaller Updates Earlier

Often, the team releases too much too late. Release early core functionality, build with customers and iterate. Big releases were cool in the ’90s when waterfall planning was the dominant play. Align Cross-Functional Teams During Planning

The likely miss is insufficient collaboration during planning. The dev, QA and business teams weren’t fully aligned on requirements, usability and expected outcomes. Early involvement from all parties, including QA test planning and business validation, plus realistic integration testing, helps prevent gaps that lead to bugs and unmet expectations post-release. - Jane Mason, Clarifire

Use Phased Beta And Canary Releases

The team skipped canary releases and didn’t identify alpha/beta customers before full rollout. Real-world usage patterns are impossible to simulate in UAT—you need production traffic on a controlled population first. A structured beta group surfaces edge cases, stress tests the system under real load, and gives you a feedback loop before you’re fielding reports from everyone. Run UAT With Independent QA And Third-Party Pilots

This is very common. In my experience the typical scenario is that the team ran a scripted, by-the-numbers UAT. I’d be willing to bet that a large percentage of the bug reports are edge cases and functional gaps. It’s also usually a symptom of not having a pilot run with a third party. This is why I advocate for dedicated QA. If developers run the testing, there’s likely to be confirmation bias. - Martin Laclau, Devlane

Test Power User Scenarios

It’s very possible that testing was not done with any scenarios based on power users—the people who have lots of account history, with lots of data in use across the product. Oftentimes, testing is done with fresh accounts and the minimum amount of data needed for testing a feature. Your most prolific users will also complain the loudest and be the most hurt by a poor experience, so take care of them! - Luke Wallace, Bottle Rocket
