## What We Will Build

A mental framework — and a concrete weekly process — for shipping products as an engineer-turned-founder. By the end, you will have a repeatable system for deciding when code is "done enough" and a method for auditing where your time actually goes.

Let me show you a pattern I use in every project that crosses the line from side-project to business.

## Prerequisites

- You write code professionally (any stack)
- You have built or are building something you want people to use
- You are willing to feel uncomfortable shipping imperfect work

## Step 1: Understand the Identity Clash

A former colleague — ten years of backend experience, led platform teams at two Series B companies — spent four months building a SaaS tool for freelancers. Dependency injection, full test coverage, a CI pipeline that would make a platform team proud. He launched to zero users. He had never once talked to a freelancer while building it.

Here is the core tension:

CB Insights analyzed 101 startup post-mortems: 42% failed because there was no market need — not because the code was buggy. The second most common cause, running out of cash at 29%, is directly accelerated by over-engineering.

## Step 2: Define "Done" Before You Start

Write acceptance criteria before writing code. When the criteria are met, stop.

The refactor can wait for version two. The version in your head is not competing with perfection — it is competing with nothing.

## Step 3: Audit Your Time Allocation

Log one week honestly. Here is the diagnostic:

If more than 60% went to code and less than 20% to distribution or user conversations, your developer instincts are still driving. Adjust the ratio before adjusting the code.

## Step 4: Build in Parallel, Not Sequentially

Do not wait for the app to be "ready" before working on marketing, content, or distribution. These are concurrent workstreams.

A two-person team I worked with built an analytics dashboard for e-commerce stores. Solid product: clean UI, fast queries, reliable data sync. But no onboarding email sequence, no documentation beyond a README, pricing page was a single sentence. A competitor with half the feature set but a polished landing page, a five-email drip campaign, and a Slack community outsold them three to one.

## Step 5: Dogfood Weekly

Schedule a fifteen-minute session where you complete a real task end-to-end without switching to the admin panel. Log every friction point. That list becomes your next sprint.

A graph showing "average session duration: 2.3 min" does not hit the same way as personally rage-quitting your own app.

## Gotchas

- **Shipping feels wrong.** That discomfort is not a signal the product is not ready. It is a signal your identity is shifting. Lean into it.
- **Big-team habits do not scale down linearly.** Practices from a 50-person org collapse entirely when you are solo. Drop code review ceremonies. Ship direct.
- **The docs do not mention this, but** burnout from context-switching between deep engineering and founder decisions is a specific, compounding fatigue. Track your energy levels the way you would track system metrics. When the pattern degrades, that is your alerting threshold.
- **Your first five users should be uncomfortably close.** Talk to them directly — not through a feedback form, not through analytics.

## Conclusion

The perfectionism that made you a great developer is real and earned. But as a founder, it needs a leash. Treat your whole business as a system design problem: diagram dependencies, identify bottlenecks, design for resilience — then apply that thinking to your landing page, onboarding flow, and support process.

Ship the imperfect thing. Watch real people use it. Then iterate with data instead of assumptions.
