The Map of AI Has Been Redrawn

The AI competitive landscape has been redrawn. Not incrementally — structurally.

The Map of AI tracks 200+ companies across 9 layers of the AI stack: energy, foundries, silicon, networking, compute, models, harness, distribution, and governance. The May 2026 edition reveals that the competitive architecture has fundamentally shifted. Companies are no longer competing within isolated layers. They are binding multiple layers together through distinct geometric strategies.

Three Geometries Cross the Stack

Vertical integrationGoogle leads with 9/9 layers. Own a column end-to-end: TPU silicon, XLA protocols, Gemini models, Search and Workspace applications. Meta follows at 6/9 with a distribution moat.

Horizontal integration — Nvidia operates as the connective tissue across 5 layers simultaneously. Not a chip company anymore — a protocol and reference architecture company that captures rent at every interface — as explored in the interface layer wars reshaping consumer tech — . Microsoft sits in the same horizontal band at the cloud layer.

Flywheel integration — SpaceX/xAI and Amazon run self-reinforcing loops where each business segment feeds the next. Three engines, five compounding loops.

Two New Buyer Poles

Sovereign AI has moved from press release to procurement. Stargate UAE, UK, France, Saudi Arabia, Korea, Japan, India — these are now order book, not announcements. National compute infrastructure — as explored in the economics of AI compute infrastructure — is becoming a third pole alongside hyperscalers and frontier labs.

ACIE (AI Clouds, Industrial, and Enterprise) now rivals the five hyperscalers in size. The concentration bear thesis is empirically dead.

One Cascade Through Four Layers

A single cascading force flows from the harness layer (Layer 7) downward through models, compute, and silicon — altering strategic logic at each level. The harness, not the model, is becoming the durable competitive surface.
