And what it actually takes to make the transition real.


Sound Familiar?

A leadership meeting. A slide deck. A reorg announcement.

The DevOps team is now called the Platform Engineering team. The job descriptions get updated. The Confluence pages get renamed. A few engineers get "Platform Engineer" on their LinkedIn profiles.

Six months later, nothing has meaningfully changed. Deployments still take the same amount of time. Application teams still raise tickets for environment provisioning. The team is still reactive, still firefighting, still measured on uptime rather than developer productivity.

This pattern plays out in organisations everywhere, and it is entirely avoidable if you understand what Platform Engineering actually requires, not just what it is called.


The Rename Is Not the Problem. The Misunderstanding Is.

DevOps and Platform Engineering are genuinely different things. Not slightly different. Structurally different. Confusing them is what causes the rename-and-stall pattern most organisations experience.

Here is the core distinction:

DevOps is a philosophy. It broke down the wall between Development and Operations, encouraging shared ownership, automation-first thinking, and faster feedback loops between the people who build software and the people who run it.

Platform Engineering is a practice. It is the disciplined work of building and operating internal products, an Internal Developer Platform (IDP), that makes every engineering team in the organisation faster, without each team solving the same infrastructure problems from scratch.

DevOps asks: how do we work better together?

Platform Engineering asks: how do we build the tooling that makes better collaboration the default, at scale?

One is cultural. The other is organisational and product-oriented. You need both.

Why the Rename Fails. Four Root Causes.

This is where it gets practical. Most Platform Engineering transitions stall for one or more of these reasons:

1. The team kept operating like an ops team

A Platform Engineering team that runs on a ticket queue is not a platform team. It is a shared services team with a better name. The shift requires moving from reactive to proactive, from ticket-driven to product-driven. That is a fundamentally different operating model, and it does not happen just because the team name changed.

2. Nobody treated developers as customers

The Internal Developer Platform is a product. Your application engineers are its customers. If your platform has poor documentation, no self-service capability, and requires human intervention to provision a new environment, it is not a platform. It is a bottleneck with a rebrand.

The best platform teams run user research. They measure developer satisfaction. They have a backlog prioritised by developer impact. Most renamed DevOps teams do none of this.

3. The golden path became a golden cage

Opinionated defaults are one of the most valuable things a platform team can offer. A well-designed golden path removes hundreds of micro-decisions from application teams and lets them ship faster.

But there is a thin line between an opinionated path and an inflexible constraint. When the platform cannot accommodate legitimate edge cases, engineers route around it. Shadow infrastructure emerges. The platform loses adoption and trust.

4. Leadership measured the wrong things

If a Platform Engineering team is still being measured on server uptime, incident response time, and ticket SLAs, it will continue to behave like an ops team. The right metrics for platform engineering are developer-centric: time to onboard a new service, self-service adoption rate, reduction in toil for application teams, deployment lead time across the organisation.

What you measure shapes what the team optimises for.


What Actually Makes the Transition Real

Based on experience managing infrastructure at scale across a global financial institution, here is what separates a genuine Platform Engineering function from a renamed ops team:

Adopt a product mindset, fully. Assign a product owner or equivalent to the platform. Run quarterly roadmap reviews. Treat developer feedback as product requirements, not noise.

Build self-service first. The benchmark is simple: can an application team provision a new environment, deploy a service, and set up monitoring without raising a single ticket? If not, that is your roadmap.

Win adoption, do not mandate it. A good Internal Developer Platform earns usage because it is genuinely better than the alternative. The moment you have to force teams onto the platform, something is wrong with the product, not the teams.

Separate toil from product work. Platform teams get pulled into operational firefighting constantly. Without a deliberate effort to protect product development time, the team will always revert to reactive ops work. Timebox it. Track it. Reduce it over time.

Establish developer experience as a first-class metric. Run quarterly developer satisfaction surveys. Measure time-to-deploy. Track self-service adoption. Make these visible to leadership alongside reliability metrics.


They Are Not Competing. They Are Sequential.

Here is the important nuance: Platform Engineering does not replace DevOps. It builds on it.

The cultural foundations DevOps established, shared ownership, blameless postmortems, automation-first thinking, continuous feedback, are precisely what a Platform Engineering team needs to operate well internally.

Think of it as a progression:

  • DevOps gave engineering organisations the mindset and the culture
  • Platform Engineering gave them the organisational structure to scale that culture across hundreds of teams without creating chaos

In mature engineering organisations, you will see both: DevOps culture embedded across all product teams, with a dedicated Platform Engineering function building the rails that make that culture operationally sustainable at scale.
